What AI Enablement Actually Means — And Why Most Companies Are Getting It Wrong
"AI enablement" is one of the most talked-about terms in business right now. You hear it everywhere: board meetings, product roadmaps, investor updates, hiring plans — always delivered with confidence, as if everyone already agrees on what it means. The implicit assumption is that becoming "AI-enabled" is a clear destination, and that the path is straightforward: adopt the right tools, run a few pilots, hire some engineers, and let the gains compound.
It almost never does.
Most organisations treat AI enablement as a loose collection of disconnected efforts. A chatbot here, a copilot there, a handful of internal experiments that show promise but never scale. It creates the impression of progress — and sometimes there is real progress — but it almost never adds up to anything structural.
For some, it's rolling out ChatGPT internally to boost productivity. For others, it's giving engineers GitHub Copilot and hoping for faster development cycles. In slightly more ambitious cases, it's framed as "embedding AI across the organisation," which often ends up as parallel experiments that never fully connect.
Genuine AI enablement is different. It is not about adding intelligence at the edges of your existing operating model. It is about redesigning the system that produces output in the first place. It requires rethinking workflows, restructuring teams, rebuilding data architecture, and reimagining how decisions are made. It shifts the model from humans driving every step to systems generating a substantial share of output by default — with humans intervening where judgment, context, and accountability are needed.
The gap between companies that understand this — and those that don't — is starting to widen. For incumbents in regulated industries, that gap is now an existential question. For startups and challengers, it represents a generational opportunity to take share from competitors constrained by legacy workflows and fragmented data.
What follows is an attempt to ground "AI enablement" in how companies actually work: how they process information, synthesise data, execute, scale, and evolve over time to create durable competitive advantage.
1. The production function is changing — but most companies haven't internalised it yet
Every company is, at its core, a system that converts inputs into outputs. Information becomes decisions. Labour becomes products and services. Capital becomes growth. It's a simple framing, but a useful one — because once you look at a company this way, you can start to see where leverage comes from, and how that leverage changes over time.
For the better part of the last few decades, that system has been human-centric. Software improved efficiency, but largely in a deterministic way. It stored data, moved it around, and automated clearly defined tasks. The actual act of interpreting information, making decisions, and executing against them still sat with people.
Even the major technological shifts — the internet, mobile, cloud — didn't fundamentally change that structure. They expanded access, increased speed, and reduced cost, but the core loop remained intact: humans at the centre, software as enabler.
AI now starts to break that pattern. Not because it replaces humans completely, but because it begins to take on parts of the loop that were previously human-only. It doesn't just process information — it generates it. It doesn't just execute instructions — it proposes them. It doesn't just support decisions — it increasingly participates in making them.
At first, this shows up as augmentation:

- A salesperson prepares better with AI-generated insights.

They rely on clearly defined roles, linear processes, and decision-making structures that assume people sit at the centre of every meaningful action.
As AI begins to take on parts of that responsibility, those structures start to come under pressure. Teams are uncertain about how much weight to place on AI-generated outputs. Managers struggle to assess performance when outcomes are increasingly shaped by systems rather than individuals. Processes break down because they were designed around human intervention points that are no longer necessary — or no longer optimal.
Individually, these frictions are manageable. Collectively, they point to a deeper issue. The constraint is not the capability of the models. That is improving rapidly. The constraint is whether the organisation has adapted its operating model to make effective use of them.
AI systems are highly sensitive to their environment. If workflows are fragmented, data is siloed, and decision-making remains rigid, AI is confined to a supporting role. It can enhance productivity at the margin, but it cannot materially change outcomes. Think of application-level versus system-level organisational change — the latter is what's needed.
By contrast, when workflows are designed around AI — with clean data flows, modular processes, and continuous decision-making — the same technology delivers far greater impact. The gap between companies isn't about access to AI. It's about the ability to integrate it effectively, particularly inside large, fragmented organisations with legacy systems. This creates a significant advantage for startups built from the ground up to be AI-native, where AI isn't retrofitted but central to how the business operates.
2. The illusion of progress — why most AI efforts don't compound
If you look across the market right now, it's easy to get the impression that AI adoption is happening quickly. Every company has something to point to. There's always a demo, a pilot, a metric that shows improvement.
But if you look a layer deeper, most of this activity shares the same limitation: it doesn't compound.
The reason is that the majority of AI efforts are still concentrated at the interface layer. They sit at the point where a human interacts with a system, rather than inside the system itself.
- A support chatbot reduces inbound tickets.
- A writing assistant speeds up content creation.
- A coding co-pilot increases developer throughput.
All of these are real gains. But they are local gains. They improve the efficiency of individual tasks without changing the structure of the workflow those tasks sit within — and therefore the underlying system remains the same.
Take customer support as an example. A chatbot might deflect 20–30% of tickets. That looks meaningful. But the remaining 70–80% still flows through the same human-driven process. The system hasn't changed — it's just slightly less burdened.
Or take sales. AI can help draft emails, summarise calls, and even suggest next steps. But if lead qualification, routing, and pipeline management are still manual or loosely structured, the overall system remains constrained.
What's happening here is subtle but important. AI is being used to optimise within workflows, rather than to redesign them. And when that's the case, three things tend to happen.
First, gains plateau quickly. The initial improvement is noticeable, but subsequent gains are marginal because the constraints sit elsewhere in the system.
Second, there's no defensibility. If the improvement comes from a tool that anyone else can adopt, then it doesn't create a lasting advantage. It's table stakes.
Third, organisations develop a false sense of progress. There's enough visible improvement to feel like momentum, but not enough structural change to materially alter outcomes.
Most companies today remain in this phase, relying on point solutions with little to no interoperability across the organisation. Moving beyond it requires a shift in approach — one that begins not with tools, but with rethinking workflows.
3. Rewriting workflows — where AI starts to actually matter
The first real step toward AI enablement is deceptively simple: stop asking where AI can be added, and start asking how the workflow itself would change if AI were native to it. This is where the conversation shifts from augmentation to redesign.
In a traditional workflow, tasks are discrete and human-driven. Information is gathered, interpreted, and acted on in sequence. AI, when layered on top, can accelerate parts of that sequence, but it doesn't fundamentally change it.
In an AI-native workflow, the sequence itself is restructured. Instead of reacting to inputs, the system continuously processes them. Instead of humans driving each step, the system generates outputs by default, with humans intervening where necessary.
You can see this clearly in customer support. Companies like Klarna have pushed aggressively in this direction. The headline numbers — significant reductions in support workload and faster resolution times — are often cited, but they miss the deeper point. What changed was not just the tool, but the workflow. Incoming requests are automatically categorised, enriched with context, matched against historical resolutions, and often resolved without human involvement. The human role shifts from handling tickets to managing exceptions and improving the system — what we might call human-in-the-loop operating leverage.
A similar pattern is emerging in companies like Intercom, where AI is not just assisting agents, but increasingly acting as the first line of resolution. The product itself is being redesigned around that assumption.
In sales, the same shift is starting to play out. Instead of reps manually researching accounts, prioritising leads, and crafting outreach, AI systems can continuously ingest signals — firmographic data, behavioural data, historical interactions — and dynamically rank opportunities, generate messaging, and adapt based on responses. The rep is no longer doing the groundwork. They're stepping into a system that has already done most of it.
In engineering, tools like GitHub Copilot are the entry point, but the deeper shift is toward systems that assist across the entire development lifecycle — from writing and reviewing code to debugging, testing, and documentation.
What's consistent across all of these examples is that the unit of change is the workflow, not the task. And once workflows are rewritten, something important happens: improvements start to compound, because the system itself is now structured to learn.
4. The data layer — the constraint that determines everything
If workflow redesign is where AI starts to work, the data layer is what determines how far it can go. And this is where the conversation tends to get both more technical and more uncomfortable, because it forces companies to confront the gap between what they think their data looks like and what it actually looks like in practice.
On paper, most companies are in a good place. They have data warehouses, pipelines, and dashboards that are described internally as a strategic asset. But the reality inside most organisations — especially large ones — is very different. Data is fragmented across systems that were never designed to talk to each other. Definitions are inconsistent across teams. Key fields are missing, duplicated, or out of date. And perhaps most importantly, data is often captured for reporting, not for action. This makes the transition to a "system of action" very difficult, and often prohibitive.
This matters because AI doesn't just need data to analyse — it needs data that can be acted on in real time, within workflows. It needs context, structure, and accessibility. It needs to be embedded in the system, not extracted from it after the fact.
This is where many AI efforts break down. A model might be technically sound. A use case might be well defined. But when it comes time to deploy, the system doesn't have the data it needs in a usable form. So the scope gets reduced. The ambition gets scaled back. And what could have been a system-level improvement turns into a localised feature.
The companies pulling ahead here are not necessarily the ones with the most data, but the ones with the most usable data.
Datadog is a good example of what this looks like when it works. By aggregating logs, metrics, and traces into a unified structure, it creates a layer where both humans and machines can understand system behaviour in real time. That makes it far easier to apply AI in a way that actually drives decisions — whether that's identifying anomalies, predicting failures, or automating responses. Snowflake has become foundational in helping companies centralise and query large volumes of structured data, while MongoDB enables more flexible handling of semi-structured and unstructured data — increasingly important in an AI context.
Companies that are serious about AI enablement start to treat data as part of the production system itself. Not something that sits alongside the business, but something that actively powers it. That means designing systems where data is captured at the point of action, standardised as it flows through workflows, and made immediately available for downstream use. It means thinking about schemas, taxonomies, and data quality as first-order concerns, not afterthoughts. It also means accepting that this is not a one-time project. Data systems are living systems. They evolve as the business evolves. And maintaining their integrity requires ongoing investment.
This is why the data layer is both the constraint and the opportunity. It's the constraint because, without it, AI cannot move beyond the surface. But it's also the opportunity, because companies that get it right create a foundation that is very difficult to replicate — a durable moat powered by a self-reinforcing data flywheel.
5. From workflows to systems — when AI becomes embedded
Once workflows are rewritten and the data layer is strong enough to support them, a second, more permanent shift begins to happen. AI stops being something that is applied to individual workflows and starts becoming part of a broader, interconnected system. This is where AI enablement moves from being a set of improvements to being a different way of operating.
In a traditional organisation, workflows are often siloed. Customer support, sales, marketing, product, operations — each function runs its own processes, with limited feedback loops between them. Information moves slowly, often manually, and improvements tend to be localised.
In an AI-enabled organisation, those boundaries start to converge. Support interactions don't just resolve customer issues; they generate structured data that feeds directly into product development. Sales conversations don't just move deals forward; they continuously refine how leads are scored and how messaging is crafted. Operational data doesn't just get reported; it actively shapes how resources are allocated in real time.
AI sits inside these loops, helping to generate, interpret, and act on information continuously. The key idea here is feedback, powered by a sophisticated data orchestration system.
In a well-designed system, every interaction becomes an input for improvement. Every output feeds back into the model. And over time, this creates a compounding effect that is very difficult to achieve in traditional, human-driven systems.
You can see early versions of this in companies like Shopify. What started as a set of tools for merchants is increasingly becoming a system that helps run their businesses — from product recommendations to marketing optimisation to back-end automation. AI is not just a feature; it's part of how the platform operates.
Similarly, Stripe embeds AI deeply into areas like fraud detection, risk modelling, and revenue optimisation. These are not isolated use cases. They are core functions that rely on continuous decision-making at scale.
What's important in both cases is that AI is not treated as a separate initiative. It's infrastructure. It's no longer about who has access to better models — those are increasingly commoditised. It's about who has built better systems around those models. Who has tighter feedback loops, cleaner data flows, and more effective ways of turning outputs into actions. This is where defensibility starts to emerge — not from the model itself, but from the system it's embedded in.
6. What it actually takes — and why so few companies get there
If the path — from tools, to workflows, to systems — is becoming clearer, the obvious question is why more companies aren't further along. The answer is that AI enablement runs directly into the hardest parts of building and operating a company. It forces changes that are cross-functional, structural, and often uncomfortable.
The first challenge is redesigning work itself. Most processes inside companies exist for a reason. They've been optimised over time, shaped by constraints, and embedded into how teams operate. Rewriting them is not just a technical exercise; it's an organisational one. It requires aligning multiple stakeholders, redefining roles, and often undoing years of incremental optimisation. That's inherently difficult, and it's why many companies default to layering AI on top rather than redesigning from first principles.
The second challenge is the data layer, which we've already touched on but is worth reinforcing. Building a clean, unified, and operational data system is hard. It requires coordination across teams, investment in infrastructure, and a level of discipline that is difficult to maintain. It also tends to be thankless work — the benefits are enormous, but they're not always immediately visible. So it gets delayed, deprioritised, or scoped down.
The third challenge is talent and skillset. AI-enabled organisations require a different mix of capabilities. Not just engineers and data scientists, but people who can think in systems, design workflows, and understand how to integrate AI into real-world processes. They require managers who are comfortable overseeing systems that generate output, rather than teams that execute tasks. They require operators who can work alongside AI effectively, knowing when to trust it and when to override it.
Then there's culture, which is often the most underestimated factor. Companies that make real progress here tend to have a few things in common. They move quickly. They are willing to experiment in production. They accept that early versions will be imperfect, and they optimise for learning rather than precision in the short term.
By contrast, organisations that struggle tend to take a cautious approach: running pilots in isolated environments, tracking incremental gains, and waiting for clearer signals before scaling. While this may seem prudent — particularly in larger, more complex companies — it rarely drives substantive transformation.
AI enablement cannot be fully validated in isolation. Its true value emerges only when integrated across the system, and such integration demands sustained commitment. This process is inherently more difficult for large, established organisations with legacy structures, but that difficulty also creates a significant opportunity for startups. Companies built from the ground up to be AI-native can move faster, redesign workflows more freely, and capture value that incumbents struggle to access.
This is why, despite widespread attention, few large companies have achieved genuine AI enablement. The barrier is not a lack of opportunity — it's the significant capability required: redesigning workflows, reconstructing data systems, redefining roles, and reshaping the organisation's operating model.
Conclusion: AI enablement is operating-model redesign, not a tools roadmap

Surface-level improvements — faster workflows, incremental productivity gains — capture only the early stages. Achieving this requires sustained effort: redesigning workflows, rebuilding data systems, redefining roles, and reshaping the operating model. For large, legacy organisations, this is particularly challenging — but it also creates a meaningful advantage for startups and upstarts that are AI-native from the ground up.
Over the next decade, the companies that succeed will not simply be those that "use AI" more than others. They will be the ones rebuilt around it.
